Changed from Concept
I was trying to think of all Transformers characters and Transformers series that changed from their initial concept.
For example, Beast Wars. When it was first created it was supposed to be the original G1 characters with beast modes, but at the last minute it was changed to what we know now.
Another couple of examples I thought of were Sunstreaker and Sideswipe. Their bios got swapped around. Same with Skywarp and Starscream. Skywarp was supposed to be the traitor. That's why Starscream and Thundercracker are so similar colour scheme wise and Skywarp is so different.
Even Ultra Magnus to a lesser extent is an example as his colour scheme was changed from his Diaclone/pre-movie colour scheme in initial film footage to his now more recognized colour scheme.
Can anyone else think of any other examples of change from initial design like that? Obviously all things go through a number iterations when being designed. But I'm looking more for things that were almost finalized, but at the last minute got changed somehow for some reason.

Toyfair 1986 catalogue is a good example of some of these, since it shows prototypes and not final versions - although whether this should be considered "changed from concept" I don't know.

Check out the colour scheme on Superion, and the round turret on Brawl for example.

Soundwave was supposed to be the decepticon leader. That's why its him vs. Prime on the back of some boxes.

More recently ROTF Optimus's silver footsteps should have had some transformation to them, ROTF Voyager Starscream's hands were supposed to fold in on alt mode, Arcee triplets and their combined form, and Stratosphere was supposed to have that shuttle that turns into his gun.
Thinking of Universe/Henkei Galvatron was designed as a voyager, the sirens for some reason were remold on characters that had sirens for their Japanese versions, and our version of Hot Shot lacking the exhaust and missiles.
...will think of more when I get home and can look at the collection...things come to me when I look at what I have.

Megatron G1 use to be spring loaded with little bullets. They stopped that feature for NA release.

G1 astrotrain had extending arms in design. the mechinism is still there if you take the arms apart.
Also, the G1 combinor leaders had spring loaded launcher features that were removed for North America.
In prototype, G1/ Diaclone wheeljack transformed much like Sunstreaker for the legs. he would have been much taller.

G1 octane seems to have had an abandoned transformation mechanism that would have allowed his legs to slide forward so he wasn't so...err...chesty...
